The trainer was excellent. The participants were engaged. The evaluation score was 9.1. Everyone passed the knowledge test.
Success? Maybe. Ask a different question two weeks later: what are people doing differently?
That is where training becomes interesting. Because the purpose of automotive learning is rarely to create people who know more about cars. The purpose is to create people who can perform better because of what they learned. And those are two very different outcomes.
The classroom is a controlled environment
Training rooms are convenient places to learn. There is time. There is structure. The vehicle is available. The equipment works. The instructor knows what is coming next. Nobody is waiting at the service desk. Nobody is calling about another vehicle. Nobody has three unfinished jobs on their lift.
Reality is less polite.
- A technician may understand a diagnostic process perfectly during training and fall back into old habits when time pressure returns.
- A service advisor may practise an excellent customer conversation during a role-play and abandon it when six customers arrive simultaneously.
- A salesperson may understand how to explore an EV customer’s needs, then revert to a familiar product pitch on the showroom floor.

The gap between those two worlds is where a large amount of training investment disappears.
Knowing is only the beginning
Traditional training has often been organised around information. Explain. Demonstrate. Test. Certify. But performance requires something more.
Imagine teaching a diagnostic technician about a new system. Knowing the components matters. Understanding system behaviour matters. Knowing expected values matters.
But eventually the technician must look at an unfamiliar symptom and decide: what information matters? What should I test first? Does this measurement support my hypothesis? What could explain this combination of symptoms? When should I change direction?
That is not simple recall. It is applied judgement. And judgement develops through practice.
Design backwards from the job
This changes where learning design should start. Not with the PowerPoint. Not with the source material. Not even with the training objectives written in the course catalogue. Start with the job.
What should this person be able to do afterwards that they cannot reliably do today? Then work backwards.
- What knowledge enables that behaviour?
- What decisions must they practise?
- What mistakes are valuable during learning?
- What feedback will help?
- What tools or information will still be available when they return to work?
- What needs to be remembered and what can be supported by a job aid?
Suddenly, the training becomes very different. Instead of transferring everything an expert knows, you design the shortest credible route towards competent performance. That is learning design.
The learning environment should resemble the performance environment
There is a simple reason practical automotive training matters so much. Context matters.
If technicians will diagnose vehicles, let them diagnose. If trainers will facilitate difficult group discussions, let them facilitate. If sales advisors need to handle uncertain customer questions, give them uncertain customer questions. If service advisors need to explain unexpected repair costs, let them practise that conversation.
Not everything needs a full physical simulation. But learners should repeatedly have to retrieve, decide and act. That is fundamentally different from listening.
Transfer does not happen automatically
Even excellent training can lose against the environment learners return to.
Imagine introducing a new diagnostic method. The technician learns it. Practises it. Understands it. Then returns to a workshop where colleagues use the old method, the required tool is difficult to access and nobody reinforces the new process. Which behaviour wins? Probably the old one.
Training transfer therefore cannot be treated as something that magically happens when participants leave the room. Managers matter. Tools matter. Processes matter. Follow-up matters. Job aids matter. Peer behaviour matters. The closer learning is connected to that ecosystem, the greater the chance that capability survives.
Stop measuring only the easiest things
Learning organisations understandably measure what is easy to measure. Attendance. Completion. Test scores. Participant satisfaction. Those metrics have value. But none of them answers the most important question: can people do the job better?
That does not mean every programme needs an elaborate measurement architecture. Sometimes the smartest measure is simple observation. Look at the work. Ask managers what changed. Review recurring mistakes. Observe diagnostic behaviour. Listen to customer conversations. Analyse first-time-fix performance where appropriate. See whether the intended behaviour appears in practice.
The closer measurement gets to the job, the more useful it becomes.
Training is not the destination
A successful training day should feel incomplete. Because it is. The classroom is where capability begins to develop. The workshop, dealership, training centre and customer interaction are where that capability becomes valuable.
That is why the most important question after any automotive training programme is not “Did they understand it?” It is “Can they use it when the job requires it?”
